What this is

Coordination ticket for tonight's headless burndown session against milestone 7 (ward launch). Not dispatchable work - engineers should not pick this up. Closes at end of session with a log of what landed.

Milestone state at sprint open: 67 open / 8 closed - 57 headless, 3 interactive, 7 consult. All triage decisions are baked into per-ticket comments (2026-07-01 triage session); engineers should read their ticket's comments before starting.

Pre-flight (before any milestone work)

  1. #301 - republish dev-base :latest (cred-perm fix). Headless runs hit the 0600 root:root bug at seed time until this lands. Dispatch FIRST.
  2. #222 - claude auth silent-hang. Run right after #301; a stale credential can eat the whole session window silently.
  3. #381 - only if tonight's runs use the dispatch broker; skip for plain warded runs.
  4. Kai manual action: provision the GitHub token/secret for #454 (create-release on the mirror) so it is dispatchable when its slot comes up.

Dispatch order (headless queue)

  1. #427 - README length-cap lift (blocks the epic).
  2. #444 - README epic, ONE agent only (folds #445 #461 #468 #482 - do not dispatch those separately, they close via this PR).
  3. #455 - remove ward-kdl from public artifacts (unblocks the release-page story; #453 assets-dir move can run alongside).
  4. #436 - ward.yaml + security: schema doc (remediation target for #450's fail-by-default doctor change).
  5. #489 / #490 - warded on GitHub issues + mirror hygiene (the front-door engineering).
  6. Wide docs tail in any order: #488 #487 #484 #483 #481 #480 #478 #477 #476 #475 #473 #471 #470 #469 #467 #465 #464 #462(after #491) #456 #452 #451 #450 #449 #448 #447 #446 #443 #442 #439 #438 #437 #433 #430 #429 #426 #463 #485 #486 #252 #251 #250 #289 #491.

Constraints

  • One agent at a time on any file the #444 epic touches (README.md, FEATURES.md front matter).
  • #450 is a deliberate breaking change - other repos running ward doctor in CI start failing until they declare a security: block; expected, not a regression.
  • Not tonight / not dispatchable: #472 (Kai's laptop), #428 (sweep tracker), #253 (Kai records), #255 (Kai writes), #256-#261 (distribution, Kai posts).

Close condition

Session ends: comment here with what merged, what's in-flight, what got blocked and why; then close.

Mid-session state + wave 2 dispatch (07:10Z)

Landed since sprint open - pre-flight #301 and #381 closed. Queue heads all closed: #427, #444 (epic, folding #445 #461 #468 #482), #455, #436, #489, #490. The wide docs tail is burned down to 7 open tickets. #222 stays open on its interactive label per triage - the session's first headless run doubled as its fleet-health canary and came back clean (comment on #222).

Dispatched just now (wave 2, five concurrent engineer runs):

  • #478 - implement ward lint as documented (per DECISION).
  • #476 - AGENTS.md adopter-agent path.
  • #465 - agent-preflight.md legibility batch.
  • #441 - scoped to the honesty-fix half only (README paragraph + repo description), noting #453's landed example bundle and the ward#503 remainder.
  • #437 - break the authoring-doc pointer circle, integrating with #453's landed anchor.

Held for wave 3, in order: #449 (jargon batch), then #446 last - the GitHub-resolvable ref linter + hard scrub gates launch and should run over final content, after every other doc-touching run lands.

Blocked / forks on the human:

  • #454 - awaiting confirmation that the GitHub release token (pre-flight item 4) is provisioned; dispatching the moment that's confirmed.
  • #453 - mechanism landed on main, but the engineer correctly stopped at the fleet-breaking wall (neutralizing the default bundle breaks brew-from-source). Remainder split into ward#503 (interactive P3) + aos#315.

Session fallout for later review, not dispatched: PRs #505/#506 (reaper residual-work branches, web-UI review), #504 salvage (consult P4), #501 broker-vs-#455 (consult P2).

Untouched per constraints: #472, #428, #253, #255, #256-#261.

Recorded by Claude Code (Fable) continuing the burndown as the director surface session.

Addendum (07:1xZ): Kai confirms the #454 GitHub release token is NOT yet provisioned - #454 stays held out of the queue until the manual pre-flight step 4 happens. Everything else dispatchable is now in flight or sequenced for wave 3. Recorded by Claude Code (Fable).

Closing: spent tracker. This was a dated coordination tracker for the 2026-07-01 evening burndown sprint; that session ran and was logged, so its own close-condition is met. Re-triage 2026-07-06.
