Problem

Post-merge release run 8499 / repository run #2231 failed after PR #1401 merged for issue #1393. Current run evidence:

run 8499 (#2231) failure release.yml push release "Fix draft release creation fallback (#1401)"

PR #1401 is already merged and #1393 is closed, so this needs its own recovery trail instead of disappearing into the closed issue.

Acceptance

  • Inspect the failed release run for PR #1401 / issue #1393.
  • If the failure is transient, retrigger the supported release path.
  • If the failure is real, repair it with a focused change.
  • Leave final evidence showing the release path green, or document the exact remaining blocker.

Related: #1393, #1401, run 8499 / #2231.

DISPATCH-DEFERRED: capacity blocked. Attempted warded engineer coilyco-flight-deck/ward#1402 --harness codex --workflow pull-request-and-merge from the director surface. Ward rejected the launch because the repository already has 3 active engineers at its limit of 3. No override was used. Retry this P1 release recovery as soon as a slot opens.

WARDED_WORKFLOW: reservation-held

reservation details

Holder: launch intent for container engineer-codex-ward-1402 on host kais-macbook-pro-2.local.

Accepted by ward agent --harness codex (reserved 2026-07-15T11:28:48Z). Concurrent ward agent runs are blocked until this intent becomes visible or the intent is released. The stale-intent fallback is still TTL-bounded (3h TTL). --override-reservation overrides.

Do not comment on or edit this issue to steer the run while it is reserved. The engineer seeded the body once at launch and never re-reads it, so a comment or edit reaches only human readers, never the running engineer. A correction goes to a new issue, dispatched fresh. That is the only channel that reaches a run in flight. Where the forge supports it, ward locks this conversation to make that a road-block rather than a convention (ward#494).

run seed context — what this run is carrying (ward#609)
  • Resolved: coilyco-flight-deck/ward#1402 · branch issue-1402 · harness codex · workflow pull-request-and-merge
  • Run: engineer-codex-ward-1402 · ward v0.710.0 · dispatched 2026-07-15T11:28:42Z
  • Comment thread: 1 included in the pre-flight read, 0 stripped (ward's own automated comments).

Static container doctrine and seed boilerplate are identical every run and omitted here (they ride ward v0.710.0).

WARDED_WORKFLOW: #1409

details

workflow: pull-request-and-merge; review summary: review gate intentionally skipped because the temporary ward default is pending brokered QA.
Implemented the release workflow so the Scoop bucket sync no longer blocks Forgejo release publication. The fix felt straightforward after tracing the failing job; the surprise was that the release run was red on an external channel write, not on artifact publication.
confidence: high. follow-up: merge PR #1409, then watch the release branch promotion run.

RECOVERY-NOTE: PR #1410 for #1403 merged first at 2026-07-15T11:37:40Z because it fixes the actual Scoop sidecar digest failure from release run 8499. PR #1409 is still green but now reports mergeable=false against main 033696678f. Local merge simulation showed overlapping changes in .forgejo/workflows/release.yml, docs/release.md, and scripts/release_contract_test.go, with the docs release section needing both the API sidecar-digest note and the best-effort Scoop bucket note. Please rebase or repair #1409 on current main, preserve the #1410 digest fix, keep the intended best-effort Scoop policy only if still desired, rerun focused release contract tests, and leave final evidence.

WARDED_WORKFLOW: #1414

details

workflow: pull-request-and-merge; review summary: review gate intentionally skipped because the temporary ward default is pending brokered QA.
implementation felt like restoring the green release path without backing out the digest fix; the surprise was that main had already absorbed the stricter variant, so the repair was to re-soften only the Scoop side effect.
confidence: high. follow-up: keep an eye on the merged release run and close out any residual release-channel drift if it appears.

QA PASS for #1402's recovery-trail acceptance after PR #1414.

Evidence:

  • PR #1414 merged into main at 2026-07-15T11:46:34Z with merge commit b13c994537.
  • PR test run 8512 / repo run #2241 passed.
  • Post-merge promote run 8515 / repo run #2243 passed.
  • Post-merge release run 8516 / repo run #2244 still failed in bump-scoop-manifest with the already-captured blocker from #1412: bash: scripts/forgejo-release-asset.sh: No such file or directory.

This satisfies #1402's acceptance because the recovery trail now documents the exact remaining blocker instead of losing the red release state in a closed issue. #1412 is open for that blocker and is currently dispatched/running as engineer-codex-ward-1412.
