Fix release Scoop manifest digest lookup after draft asset promotion #1403

Problem

Release run 8499 / actions run #2231 failed after PR #1401 fixed promote and successfully promoted draft assets. The release job itself, draft asset promotion, and tap formula bump all succeeded. The downstream bump-scoop-manifest job failed in step Write ward.json to the scoop bucket and push.

Failure evidence from the job log:

::error::sidecar digest '{"id":4190,"name":"ward-windows-amd64.exe.sha256",...,"browser_download_url":"https://forgejo.coilysiren.me/attachments/...","type":"attachment"}' is not a 64-hex sha256; refusing to write manifest

This means the Scoop manifest updater is treating the release asset metadata JSON for ward-windows-amd64.exe.sha256 as the digest instead of downloading/reading the sidecar asset contents. The public release path is still red even though promote run 8495 succeeded.

Related: #1393, #1401, run 8499 / actions run #2231.

Acceptance

  • The Scoop manifest updater resolves the .sha256 sidecar asset to the actual 64-hex digest, not the release asset metadata JSON.
  • Add or update release workflow/contract coverage for sidecar digest extraction so this failure mode is caught before release.
  • release.yml succeeds for the current release branch SHA, including bump-scoop-manifest.
  • Leave final evidence with the green release run or the exact remaining blocker.

WARDED_WORKFLOW: reservation-held

reservation details

Holder: launch intent for container engineer-codex-ward-1403 on host kais-macbook-pro-2.local.

Accepted by ward agent --harness codex (reserved 2026-07-15T11:29:46Z). Concurrent ward agent runs are blocked until this intent becomes visible or the intent is released. The stale-intent fallback is still TTL-bounded (3h TTL). --override-reservation overrides.

Do not comment on or edit this issue to steer the run while it is reserved. The engineer seeded the body once at launch and never re-reads it, so a comment or edit reaches only human readers, never the running engineer. A correction goes to a new issue, dispatched fresh. That is the only channel that reaches a run in flight. Where the forge supports it, ward locks this conversation to make that a road-block rather than a convention (ward#494).

run seed context — what this run is carrying (ward#609)
  • Resolved: coilyco-flight-deck/ward#1403 · branch issue-1403 · harness codex · workflow pull-request-and-merge
  • Run: engineer-codex-ward-1403 · ward v0.710.0 · dispatched 2026-07-15T11:29:37Z
  • Comment thread: 2 included in the pre-flight read, 0 stripped (ward's own automated comments).

Static container doctrine and seed boilerplate are identical every run and omitted here (they ride ward v0.710.0).

WARDED_WORKFLOW: #1410

details

workflow: pull-request-and-merge; review summary: intentionally skipped in-container because the temporary ward default pending brokered QA applies.

retrospective: narrow fix, cleanly isolated.
confidence: high.
surprises: Forgejo's public download route can surface metadata JSON for the sidecar path.
follow-ups: none beyond the merged PR and release run watching.

QA FAIL after merge of PR #1410.

PR #1410 fixed the previous sidecar metadata bug and passed PR CI, but the source issue acceptance is not complete because the post-merge release path is still red.

Evidence:

  • PR #1410 merged at 2026-07-15T11:37:40Z with merge commit 033696678f.
  • Promote run 8510 succeeded and started release run 8511.
  • Release run 8511 / actions run #2240 failed in job bump-scoop-manifest.
  • The old digest-metadata failure is gone, but the new failure is: bash: scripts/forgejo-release-asset.sh: No such file or directory, exitcode 127.
  • release.yml therefore did not succeed for the current release branch SHA including bump-scoop-manifest.

Follow-up filed with identical labels: #1412 Make release Scoop asset helper available to bump-scoop job. Initial dispatch was attempted and capacity-deferred with evidence on #1412.
