Outcome

The 2026-07-25 HITL pass reduced the queue from 19 source issues to 6. The agent closed 13 stale decisions, completed rollouts, superseded plans, and finished two repository follow-through changes in commit e042ea5.

The detailed source issues remain canonical. This ticket is the current ordered queue.

Approved teardown awaiting operator execution

#41 deprecated service deprovisioning approved - Kai approved the destructive teardown on 2026-07-25. The engineer recorded the approval and exact safety boundary on #41. The operator now captures the before-state, removes only proven-exclusive resources and parameters, verifies the current eco-app is unaffected, and records before-and-after evidence.

Ready implementation and live checkpoints

#42 privileged admin MCP - The exposure decision is locked. The engineer implements the separate node-pinned deployment with read-only named mounts, operator redaction, raw disabled, tailnet-direct access, and the established Authelia OAuth overlay. Kai approved the 12-command enum-only, read-only RCON core with no arbitrary command text or mutations. RCON is additive to the required disk-backed save, backup, config, event, log, and mod inspection groups. The operator verifies the live mounts, RCON credential and loopback wiring, response redaction, and hosted connector.
#44 error tracking - Infrastructure#395 creates the real GlitchTip project and selects a pod-reachable DSN. The operator updates the existing SecureString without exposing it, refreshes the ExternalSecret, restarts eco-app, and verifies one redacted test event.
#127 EcoTelemetry routing - The operator routes logs and traces to SigNoz and metrics to VictoriaMetrics using the exact per-signal endpoints posted on the issue, schedules the restart, and verifies all three panes.
#144 DiscordLink parity - The operator captures the active work-party field shapes without player data. The director approves the public-safe subset, then the engineer adds the final data plane and rich command. The operator re-registers the current /eco rich test-guild schema and verifies it before any global registration or DiscordLink display retirement.
#37 DiscordLink retirement epic - The operator closes the epic only after #144 reaches parity and the matching eco-ops changes leave DiscordLink on chat sync plus the linked-account role.

Converted to ordinary engineer work

#159 replay JSONL migration - #88 selected bounded append-only JSONL over native SQLite. The implementation issue preserves the existing SQLite file and excludes live rollout or destructive conversion.
#160 native-Windows test portability - The HITL pass exposed two POSIX-script launch failures and one platform-dependent ZIP ordering failure. The focused changed surfaces pass, and #160 owns making all 543 tests portable without weakening the Linux contract.

Goal - The agent clears every stale or locally provable item from the Eco App HITL queue and leaves each remaining source issue with one exact Kai, director, or operator action.
Done-condition - All 19 source issues have a current evidence-backed disposition: closed as complete, converted into bounded engineer work, or parked at one explicit human or live-system checkpoint. The umbrella then reflects the remaining queue accurately.
Non-goals - The engineer does not mutate live systems, restart the Eco server, inspect or change secrets, perform destructive deprovisioning, purchase a domain, globally register Discord commands, disable DiscordLink, or use CI/CD as an iterative debugger.

The agent will validate and land any repository-scoped changes before posting the final queue update.

Canonical commit e042ea5 is on main, and Forgejo Actions run 134 passed.
ward exec lint and ward exec smoke pass locally. The focused jobs tests pass.
Native ward exec test passes 540 of 543 tests. The three unrelated Windows portability failures are now bounded in #160.
The portable pre-commit hooks pass. The managed duplicate TruffleHog invocation still hits the known native-Windows /dev/fd/63 defect tracked by agentic-os#750.
The working tree is clean and synchronized with origin/main.

The remaining queue and its ordering are in the updated issue body. The only unresolved Kai decision is #41.
