Parent: release-readiness push batch from the 2026-07-10 director surface. This is the fifth docs-focused push after the compatibility/provider, config, SSH, and dynamic-role slices.

Goal

Do a focused release-readiness docs pass so an external reader sees the current product shape without stale contradictions: forge-agnostic dev gate, governed agent driver, neutral default config, capability-provider map, and ward-kdl as optional operator authoring.

Do

  • Read README.md, CONTRIBUTING.md, docs/README.md, docs/FEATURES.md, docs/first-run.md, docs/ward-kdl.md, docs/ward-kdl-authoring.md, docs/config-source.md, and docs/compat-surface.md.
  • Remove or update stale text that says ward must be source-rebuilt for Kai/coilyco-specific config once the config and neutral-bundle slices have landed.
  • Make the two halves clear:
    • ward exec / ward git / audit gate are forge-agnostic.
    • warded / ward agent is still more opinionated, but should explain what is configurable and what is not.
  • Ensure docs tell an external adopter where to start and where not to start. Most adopters do not author guardfiles.
  • Keep docs/FEATURES.md current for any materially reshaped feature in this batch.

Acceptance

  • A cold external reader can follow README -> docs index -> compat/config pages without hitting a contradiction about Forgejo, KDL, or custom config.
  • Same-repo links are relative.
  • ward exec test passes, or the issue comment names the exact failing check.

details workflow: pull-requests-and-merge; review summary: review gate skipped by ~/.ward/config.yaml default Docs now describe launch-time config selection instead of a mandatory source rebuild for the current Forgejo defaults. I also cleared an unrelated golangci-lint complaint so the PR could go green. Confidence: high. Surprise: the PR CI failed on an existing `gocognit`/`funlen` suppression gap in `cmd/ward/agent.go`, not on the docs. Follow-ups: director can merge PR #898.
