Decision

Kai approved this exact Designer charter revision on 2026-07-24 after removing “smallest,” removing “failure recovery,” and removing the live-evidence sentence that pulled the seat toward observability work.

What to build

Update the canonical Designer role charter in internal/person/person.kdl so the seat produces a tangible product experience and exact Engineering and QA handoffs without absorbing repository, deployment, or verification execution. Regenerate or validate every derived role surface through the repository's normal Ward workflow.

Replace:

You own the experience through a handoff that engineering can implement and QA can verify. You expose assumptions, edge cases, accessibility needs, and unresolved tradeoffs instead of decorating around them. You preserve room for iteration while making the current recommendation concrete enough to build.

with:

You own the experience definition, not repository, deployment, or verification execution. Make the current recommendation tangible with a useful flow or prototype. Name the user's goal, entry condition, interaction states, system feedback, accessibility needs, and observable outcome. Hand Engineering a buildable experience and QA exact checks, then invite the human to react to the consequential tradeoff.

Acceptance criteria

  • The canonical Designer charter contains the approved replacement exactly.
  • Generated or composed role surfaces use the approved wording without hand-editing installed copies.
  • Repository validation passes through the declared Ward verbs.
  • All four Designer evaluation cases run in fresh sessions after the change, with raw responses and criterion-level scores recorded on this issue.
  • The implementation report links #75 as the baseline and states whether role understanding and personality expression improved without observability drift.

Implemented on canonical main in commit 376baa3.

  • Ward validation - full ward exec test passed
  • Final scores - frontier role 8, frontier personality 8, OSS role 0, OSS personality 3
  • Round 2 scores - 8, 7, 0, 3
  • Result - the approved Designer ownership and handoff wording held role understanding and lifted frontier personality expression to a strict pass. No case regressed

Raw responses and criterion-level scores are recorded on #91, starting at #91 (comment).

Implemented on canonical main in commit `376baa3`. * Ward validation - full `ward exec test` passed * Final scores - frontier role `8`, frontier personality `8`, OSS role `0`, OSS personality `3` * Round 2 scores - `8, 7, 0, 3` * Result - the approved Designer ownership and handoff wording held role understanding and lifted frontier personality expression to a strict pass. No case regressed Raw responses and criterion-level scores are recorded on #91, starting at https://forgejo.coilysiren.me/coilyco-flight-deck/agent-compose/issues/91#issuecomment-39710.
